
I first heard about the four stages of healthy parenting from one of my mentors, Rusty Karraker. He’s not the author of this approach, but I give him credit for teaching it to me.
Commander (0-5) → Coach (6-11) → Counselor (12-18) → Consultant (18+)
These weren’t just a natural progression, but an aspiration and something that impacts how I relate to my three kids today!
Healthy Leadership has a similar set of transitions—especially when partnered with an Executive Assistant or support team.
What works in the early days of your organization will eventually stop working as the mission grows. It can be an alarming realization, but it’s natural, it’s healthy and it’s necessary.
Many leaders get stuck not because they lack capacity, but because they stay in the wrong “role” for the season they’re in.
Here’s how the parallels break down:
Phase 1: The Commander → The Initiator
Parenting parallel: In the early years, a parent makes nearly all the decisions.
Organizational parallel: When you launch your business or ministry, you do everything.
In this phase, you…
- Touch every task.
- Make every decision.
- Explain every process.
- Are the bottleneck (even though you’re working as fast as you can).
This is normal at the beginning, but it becomes dangerous if you stay here too long.
Your job in the Initiator phase:
Build the foundations, create clarity, and begin shifting from “I do it all” to “I teach how it’s done.”

Phase 2: The Coach → The Collaborator
Parenting parallel: As kids grow, parents guide decisions instead of dictating them.
Organizational parallel: As your team or EA grows into their role, you shift from assigning tasks to empowering decisions.
In this phase, you…
- Provide choices instead of commands.
- Give context, not step-by-steps.
- Let your EA suggest solutions, not just execute directions.
- Stop doing things yourself (AKA: Don’t DIY).
- Begin letting your assistant build SOPs, systems, and rhythms that remove the load from your brain.
This is where overwhelm starts to disappear and the organization becomes scalable.
Your job as the Collaborator:
Move from “Here’s what I need you to do” to “Here’s the outcome—what do you think is the best path?”
This is where your EA becomes your SOP Generating Machine, unlocking structure you never had before.
Phase 3: The Counselor → The Confidant
Parenting parallel: Teens begin making their own choices; parents become sounding boards instead of dictators.
Organizational parallel: Your EA or team now carries major buckets of responsibility—and you guide from a place of trust.
In this phase, you…
- Invite your EA into your thinking, not just your tasks.
- Ask: “What do you think we should do here?”
- Empower them to make decisions within clear guardrails.
- Experience the joy of mental margin (as many Dream Support clients quote!).
- Begin to use them as a strategic partner rather than a task-doer.
This is the phase where your Margin Multiplier kicks into gear.
Tasks move from simply saving minutes → to clearing mental space → to building momentum in key areas of your mission.
Your job as the Confidant:
Share more of your “why,” or as author Simon Sinek says, Start With Why.

Let them anticipate needs and start protecting your time, not just managing it.
Phase 4: The Consultant → The Catalyst
Parenting parallel: Your young adult child is independent but still values your presence and wisdom—when they ask for it.
Organizational parallel: Your EA or team now functions with autonomy, while you shift to high-level vision, strategy, and stewardship.
In this phase, you…
- Aren’t involved in most admin or logistics—your EA runs them.
- Trust them to own communication, scheduling, follow-up, and systems.
- Only step in when something truly needs your leadership.
- Free yourself to think deeply, innovate boldly, and lead confidently.
- Build the legacy impact you always felt called to.
This is the Leadership Multiplier phase—when your EA has become an extension of your leadership.
Your new go-to phrase becomes:
“Keep me updated—let me know if you need me.”
I always end my meetings with my assistant with two simple mini scripts:
“Let me know if you need anything from me.”
“As always, if I see something on my list that I can push your way, I’ll assign it your way.”
Your job as the Catalyst:
Stay available. Stay aligned. Stay out of the weeds.
Your best contribution is vision, wisdom, and presence—not production.
Most leaders stay in the wrong phase for far too long. Some never graduate from Commander/Initiator mode, which leads to burnout. Others long for Phase 4 freedom but never empower their assistant to move beyond task execution.
But when you understand these phases…
When you walk through them intentionally…
When you partner with the right EA…
Your leadership transforms.
Your mission expands.
Your energy returns.
Your impact multiplies.
Just like parenting, the goal is healthy independence, not control.
